Why 'Buy vs. Build' Is the Wrong First Question for Malaysian SMEs

"Should we buy off-the-shelf software or build something custom?" is one of the first questions almost every business asks once they decide to invest in a system. It's also, almost always, the wrong first question — not because the answer doesn't matter, but because it can't be answered honestly until a more basic question gets asked first.

The question that actually comes first

Before buy vs. build can be answered sensibly, a business needs to know exactly what workflow it's trying to support, and where that workflow is genuinely different from how every other business in the same industry does it. Skip this step and "buy vs. build" collapses into a coin flip based on price and vendor demos, rather than a decision grounded in what the business actually needs.

When buying is clearly right

If the workflow is a commodity function — accounting, payroll, basic email marketing — an existing tool has almost certainly already solved that problem better and cheaper than a custom build ever will. There's no competitive advantage in reinventing double-entry bookkeeping software.

When building is clearly right

If the process is genuinely part of what makes the business competitive — a specific way of managing inventory across outlets, a particular customer workflow that's core to the brand experience — forcing that process to bend around an off-the-shelf tool's assumptions usually costs more in lost efficiency over time than the custom build would have cost upfront.

The hybrid reality most businesses land on

In practice, very few businesses end up entirely on one side. The common, sensible pattern is buying for the commodity functions and building — or customising — for the parts of the business that are genuinely different. Getting that split right requires actually mapping the business's workflows first, not starting from a vendor shortlist.
